diesel starting problems

i've got a 1.9 diesel daily which recently when warming up the heater plugs refuses to start sometimes without cranking it for ages and sometimes even then doesn't want to start and when it does,missfires for a few minutes and coughs out some crap. any ideas?

sounds to me like the glowplugs are worn. Try a new set should see a difference

what sort of mileage, when were heater plugs changed could also check for air leaks into injection system had similar issue with a fuel filter not bein tighten up enough and it was draggin air (spin off filter type)
